After-hours coverage
An after-hours call answering playbook
Design after-hours call coverage that separates emergencies, next-business-day requests, and messages that need no callback.
Define what after-hours coverage is for
The playbook should contain current hours, holiday exceptions, urgent triggers, on-call contacts, acknowledgement timers, next-day queues, outage instructions, and a morning reconciliation checklist. Date every contact list.
Give agents a time-aware intake card
Capture call time and timezone, caller name, verified callback number, location, customer status, reason, affected service, observable condition, urgency in caller’s words, immediate safety statement, owner paged, page time, acknowledgement, promise, and next checkpoint.
Sort urgent from next-day work
At opening, compare overnight records with pages and completed callbacks. The morning owner should close duplicates, repair missing ownership, and update any stale playbook entry discovered overnight.
Keep overnight authority narrow
After-hours agents may gather facts, share approved emergency guidance, and activate listed contacts. They may not diagnose a hazard, dispatch unapproved resources, promise arrival times, disclose staff whereabouts, or treat caller pressure as an escalation rule.
Use a dependable on-call ladder
Immediate danger follows the business’s approved emergency instruction. If on-call staff do not acknowledge, climb the timed ladder. A broken paging tool uses the continuity channel. Routine requests stay in the next-business-day queue with a clear expectation.
Rehearse high-friction night calls
Place test calls for a routine appointment request, a caller reporting a listed urgent condition, an unreachable on-call owner, and a holiday-hours mismatch. Use fictional details and announce tests to appropriate managers.
Reconcile at opening
Review calls by class, on-call acknowledgement, fallback use, next-day callbacks completed, incorrect urgent classifications, missing fields, and records reconciled at opening. Measure false negatives and unnecessary pages through review, not agent guesswork.
