After-hours coverage is expensive and easy to oversize. A short observation window, with calls classified by what the caller actually needed, produces a better decision than a general impression that "people call at night."

Choose the window

Use four to six weeks, including at least one weekend and one holiday if they are relevant to the business. Record the dates, the opening hours, and the channels included.

Classify by action, not by tone

For each after-hours contact, record what the caller needed: information, a booking, a change, an urgent service, or an emergency. Note what the team did and whether the action could have waited until the next business day.

Tone is not a classification. An anxious caller with a routine question still has a routine question.

Separate caller types

New enquiries, existing customers, vendors, and internal callers have different reasons for calling late. Report the mix, because the coverage decision may differ by type.

Calculate the actionable share

The useful measure is the share of after-hours contacts that required action before the next business day. That share, not the total volume, drives the staffing decision.

Report the count and the share, with the classification rules attached.

Compare cost and risk

Estimate the cost of coverage against the value of the after-hours actions, including the emergencies that would otherwise be missed. Present the assumptions rather than a single number.

Limitations

A short window may miss seasonal demand, and classification depends on the note quality. Re-run the analysis before committing to a permanent schedule.
